Ask a finance leader at a health, beauty, and wellness (HBW) brand what share of revenue disappears into retailer and distributor deductions each year, and most won't have a precise number. Instead, what they'll have is a feeling: the charges are painful, but normal. 

The real figure is closer to five to seven percent of revenue, which is money written off to fees, shortages, and chargebacks that land on a remittance statement and get absorbed as the cost of doing business. 

But treated as a line to manage instead of a line to accept, deductions become one of the most direct levers a brand has to protect profitability, without touching price, cost of goods, or headcount. 

Not every deduction is the same kind of problem. Some are preventable compliance failures caused upstream, inside your own operations. Some are legitimate adjustments you already agreed to. And some are invalid charges that were never owed in the first place. Telling these three apart (preventable, legitimate, and invalid) is where margin protection actually starts. 

Every deduction lands the same way: a charge on a remittance statement, a dollar figure subtracted from what you expected to be paid. But the three types of deductions behind that pattern are not the same problem, and treating them as one is exactly what keeps them unmanaged. 

These would include a late or inaccurate ASN, a mislabeled case, a routing guide off by one step, or an OTIF window missed by a day. These are real costs, but they are self-inflicted ones. This is the cost of doing business 

in the sense that it is avoidable, not inevitable. Every dollar here traces back to a process gap your team can close. 

These would include events such as a real short-shipment acknowledged on receipt, a trade allowance you negotiated, or terms you already agreed to. These deductions are working as intended. They are not disputable, and they should not be treated as if they were. Chasing a legitimate adjustment wastes analyst time and can strain the retailer relationship for no return. 

These would include deductions for things like duplicate claims, chargebacks coded to the wrong reason, or stale post audit charges with no valid basis. This is the category worth fighting for, and it is larger than most finance teams assume. Roughly 70% of invalid deductions go untouched industry-wide, not because they are unrecoverable, but because there was no process built to catch them.  

Why HBW Is Different: Category-Driven Exposure 

The reasons health, beauty, and wellness brands carry heavier deduction exposure than most categories trace directly back to what makes the category what it is. 

Because avoidable deductions are self-inflicted, they are also fully within a brand's control to close. Preventing them is less about any single fix and more about tightening the handful of processes that generate most of the exposure.

Invalid charges exist because most retailer and distributor deduction systems generate the charge automatically, at the point of issue, with no person reviewing it before it lands in a supplier's remittance. 

That is why the volume is high, and why catching it requires a process on the receiving end to match. Most HBW brands handle this in one of two ways, and both leave something on the table. 

The first is writing it all off. A meaningful share of invalid charges would not hold up if anyone actually challenged them, which means every deduction absorbed without question is recoverable revenue left behind. The second is disputing everything on principle. That approach burns analyst hours on claims that were never winnable and spends down the retailer goodwill a brand needs for the disputes that actually matter. 

The alternative to both approaches is a process in three parts: 

A dispute that recovers this quarter's charge and a fix that prevents next quarter's charge are two different jobs. How To Tell a Legitimate Adjustment From an Invalid Charge 

A legitimate adjustment and an invalid charge can arrive looking almost identical. The difference is in whether the documentation behind it holds up. 

A real shortage claim should be traceable end to end: a bill of lading and packing list that match the shipped quantity, a signed proof of delivery showing what the retailer or distributor actually received, and a claim filed within the partner's stated window. When those three line up and the numbers genuinely differ, the shortage is real, and it is not worth disputing. 

A stale or duplicate charge tends to be missing at least one of those pieces, or contradicts them outright. What it requires is someone checking the documentation before deciding whether to pay or fight the chargeback.  

The other piece that trips brands up is that the line between the two moves. Retailer and distributor compliance rules change often enough that a deduction code that was valid last quarter can become disputable this quarter, and vice versa: a routing requirement that used to be optional can become mandatory with a single routing guide update. A compliance calendar, tracking each partner's rule changes as they are published, is what keeps that judgment call current instead of six months stale.

Tariff rates have eased off their 2025 peaks, and for a lot of supply chain leaders, that’s started to feel like an opening to exhale. It isn’t one. The instinct right now is to pause sourcing decisions and wait for policy to settle before committing to anything structural. This makes sense on the surface. It’s also the wrong read on where things stand. 

Certainty isn’t coming back. Tariff volatility has stopped being a periodic disruption and started being the standing condition suppliers operate under, which means “wait and see” isn’t a neutral holding pattern. It’s a slow bleed of optionality, since every quarter spent waiting is a quarter competitors spend closing the gap between deciding to move and actually moving. The suppliers pulling ahead aren't the ones who've guessed tariff policy correctly so much as they have cut enough friction out of that gap, so a pivot takes weeks instead of quarters. 

Why Is “Wait and See” the Riskier Move Right Now? 

The moment can look like relief from the outside. The people closest to the problem aren’t reading it that way. The

What Does the “Musical Factories” Pattern Look Like? 

Diversifying suppliers is easy to say and hard to execute, since the volatility doesn’t stop once a supplier moves, and it doesn’t move in one direction. Steve Madden is the clearest example of what that back-and-forth costs. The footwear and accessories company cut its China sourcing sharply through 2025, then 

 once it was clear alternative countries couldn’t match China on delivery, quality, or price. Fall 2025 sourcing from China landed around 30 percent, down from 71 percent in 2024. What made the reversal possible was a supplier base flexible enough to move back without starting over. 

Not every supplier is solving the same version of this problem.

Instead of rebuilding a sourcing base under pressure, the confectionery maker rerouted chocolate production from its U.S. factories to Europe to fill Canadian orders and sidestep retaliatory tariffs, using a distributed footprint it already had in place. In consumer electronics, 

 to Taiwan and Thailand after tariffs hit its China-based supply, cutting costs by roughly 8 percent, while acknowledging that the added complexity called for stronger supplier-management systems to run it. 

The pivot is only as good as the infrastructure underneath it. Diversifying suppliers doesn’t help much if reconnecting data with a new manufacturing partner still takes months, and it doesn’t help at all if a supplier can’t move back once the numbers change again. 

Why Is the Real Bottleneck Execution, Not Strategy? 

Here’s what most resilience advice skips: these moves aren’t free, and the cost usually isn’t the sourcing decision itself. Leadership can change sourcing strategy in a single meeting. Everything downstream of that decision takes months instead, like 

, re-mapping inventory and item data, and reconnecting order and shipment data across every retailer and distributor a supplier sells into. 

That gap is what actually determines whether a strategy survives contact with the next tariff shift. A sourcing decision that takes weeks to execute is a real advantage. The same decision stranded behind months of manual onboarding and disconnected systems arrives too late to matter, no matter how sound it looked on the board slide.

Seasonality and Gifting Cycles in Health, Beauty, and Wellness

The health, beauty, and wellness (HBW) category often gets planned around a marketing calendar: campaigns, launches, gifting tie-ins. But a season's outcome is usually decided months earlier, by the forecast, the item setup and ship deadlines, and the inventory placement and in-season replenishment behind it. 

Most retail categories spread demand across the year. A slow month can be recovered in the next one. But HBW doesn't work that way. A huge share of its volume moves through a handful of short, date-locked windows, and once a window closes, the sale inside it is gone. 

Two demand engines drive this. The first is 

, primarily for events such as Valentine's Day, Mother's Day, and Father's Day. Each one is tied to a fixed date on the calendar, not a season, and each one pulls enormous volume into a narrow span of weeks. The second is

Most of that volume runs through gift sets and value sets, not the core line. A gift set is usually its own SKU, with its own components, packaging, assembly, and item setup at the retailer. Bundling three existing SKUs onto a shelf isn't the same project as building and shipping a set from scratch. 

Gifting has a hard cutoff. The set has to be live, set up, and shippable before the retailer resets its gifting section. Arriving after the reset is a missed sale. 

Layered under the gifting calendar is a slower cycle tied to the season itself rather than a fixed date. Sun care builds through spring into summer, while immunity and cold-and-flu demand builds through fall into winter. New-year wellness spikes every January. Fragrance runs underneath most of it, picking up at nearly every gifting peak. 

These cycles give suppliers more runway than a single gifting date, but the window still has a build, a peak, and a decline. Inventory staged too early sits unused in a warehouse, while inventory staged too late misses the peak. Either way, the timing decisions made well before the season determine how much of it a supplier actually captures. 

What It Looks Like To “Win the Window” 

Even if you know the shape of the two patterns, you still have to win the demand window. Winning the window comes down to four operational disciplines, each with its own point of failure. 

Forecast Early With Real Retailer Data 

The best input for a seasonal or gifting forecast is actual sell-through and inventory data from retail partners: what sold, where, and how fast, by retailer and by channel, not just what was shipped in. That data has to be in hand early enough to size this cycle's gift sets and seasonal SKUs before the buy is locked. 

Set Up Seasonal and Gift SKUs Ahead of Hard Cutoffs 

A gift set is a new item, and new items take time, from item setup, packaging, and compliance. Most missed launches don't come from a lack of product, but rather come from item, pricing, or packaging data that got stuck somewhere in the retailer's system before anyone caught it. 

Get Inventory Into Position Before the Window Opens 

Forecasting the right total volume only helps if allocation decisions are made at the retailer level ahead of the peak. A single national number hides exactly the kind of mismatch that leads to stockouts in one region and markdowns in another. 

Even a good plan needs correcting once the window is live. That means seeing sell-through in near-real time while the peak is still happening, and being able to act on it: reallocating stock, expediting a shipment, triggering a reorder before the shelf goes empty. Suppliers running on lagging or manual reports find out a set sold out, or stalled, only after the window has already closed.  

What a Single Cycle Looks Like as a Supplier 

The window in stores runs about three weeks, but the work behind it starts the previous fall: 

Every one of those five stages depends on the one before it. A late setup shortens the shelf window no matter how good the forecast was. A missed in-season read means the replenishment call comes too late to matter. 

Consider two suppliers with very similar products, selling to the same stores.  

One supplier builds its forecast on actual retailer sell-through, not last year's shipment totals, and sizes its Valentine's sets accordingly. The sets clear setup with weeks to spare. Inventory lands at the retailers that actually sold through the fastest last cycle. Two weeks in, sell-through data shows one set running ahead of plan, and the supplier expedites a reorder before it stalls out on the shelf. The set sells through cleanly, with almost nothing left to mark down. 

Another supplier forecasts based off of last year's shipments, not sell-through, and overestimates demand at retailers where sales had already been softening. Item setup slips past the internal deadline, and the sets ship late; some retailers only get partial distribution before the season starts. Without in-season visibility, the supplier doesn't know the sets are underperforming until the sales data comes in after the window has closed. What's left goes to markdown, dated and unsellable until next Valentine's Day
